CASE STUDY 1 OF 3 | FOUNDATIONAL FAILURE

Single-rooftop franchise GMC store, small Southeast market

Starting state

Single-rooftop franchise GMC dealer in a market under 30,000 population. Site Health Score in the high 40s. Pre-existing relationship with us via paid media management. Ad spend in the $20K-$40K monthly range. Lead volume flat for 12 months despite traffic growth. The dealer principal had been told "the site is fine" by the platform vendor.

Diagnostic findings

  • RED Vehicle schema rendered client-side; not visible to non-JS crawlers including Google Vehicle Listings feed validator. Estimated 5-10% organic VDP traffic loss.
  • RED Mobile LCP averaging 4.6 to 5.2 seconds across sampled VDPs (CrUX field data). Mobile INP over 300ms. Quality Score throttling on Search ads.
  • AMBER Sitemap.xml fetching 200 OK but 14 percent of listed URLs returning 404 (sold inventory not deindexed).
  • AMBER Lead form rendering below the fold on mobile VDPs. CTA hierarchy confused (5 competing CTAs above fold).
  • AMBER Google Business Profile complete at 62%; no photo updates in 9 months; review response rate under 40%.

What we did

Phase 1: Vehicle schema deployed via Google Tag Manager (no platform vendor dependency). Sitemap regeneration logic fixed at the platform level. Hero image preloading and third-party tag consolidation. Form moved above fold via the conversion layer. GBP photo cadence and review response workflow deployed.

Phase 2: 60-day post-launch monitoring. Iterative refinement on the conversion layer.

What this teaches

Foundational fixes compound. A site that wins on schema, speed, sitemap hygiene, and conversion architecture wins on every downstream metric. This dealer was not failing because of a bad website. They were failing because nobody had ever run a comprehensive diagnostic on the work the platform vendor and their agency had collectively delivered. The work to fix it was specific and surgical, not a redesign.

CASE STUDY 2 OF 3 | THE SPEED RECKONING

Multi-rooftop dealer group, urban West Coast market

Starting state

Three-rooftop dealer group with mixed OEM brands. Group on Dealer.com platform. Combined ad spend $80K-$120K monthly. Year-over-year decline in Search ad efficiency despite the campaign team running optimizations. Cost per lead trending up across all three stores. Group GM suspected the agency, the agency suspected the platform, the platform claimed everything was fine.

Diagnostic findings

  • RED Mobile LCP averaging 6.4 seconds across all three sites. CrUX field data confirmed real-user experience matched lab data.
  • RED Third-party tag count between 28 and 34 per site. Multiple duplicate tracking pixels firing simultaneously.
  • RED Conversion tracking duplicate-firing on form submissions. GA4 conversion events overcounted by 18-22%. Smart Bidding optimizing on inflated signal.
  • AMBER Enhanced Conversions disabled across all three Google Ads accounts. Offline Conversion Import never configured.
  • AMBER Hero image weights between 800KB and 1.4MB unoptimized. WebP/AVIF support disabled at the CDN.

What we did

Speed remediation across all three sites in parallel. Image format migration to WebP, CDN tier upgrade, third-party tag consolidation (cut from 30+ to 12-14 per site), critical CSS extraction. Tracking deduplicated. Enhanced Conversions enabled with first-party data hashing. Offline Conversion Import wired to their CRM.

What this teaches

Speed is not a luxury optimization. It is a Quality Score input that directly inflates CPCs when ignored. A multi-rooftop group running heavy ad spend was wasting an estimated $150,000+ annually on inflated bid prices their agency could not control because the throttling was happening upstream of the campaign settings. The fix was platform-level, not campaign-level.

CASE STUDY 3 OF 3 | POST-MIGRATION RECOVERY

Single-rooftop franchise dealer, post-platform migration

Starting state

Dealer migrated from one major dealer platform to another. Migration was managed by the new platform's onboarding team. Launch happened on schedule. The dealer was told the migration was complete. Within 60 days, organic traffic dropped 47 percent and never recovered. The dealer came to us at month 4 of the post-migration window.

Diagnostic findings

  • RED 301 redirect map covered 41% of pre-migration indexed URLs. The remaining 59% returned 404 or unrelated pages.
  • RED Vehicle schema implemented on parent business page only. Missing on every inventory page (487 active VDPs).
  • RED Google Vehicle Listings feed disconnected for the entire migration window. Inventory invisible to GVL search results.
  • RED Google Tag Manager migrated but GA4 conversion goals never recreated. Conversion tracking effectively broken since launch.
  • AMBER CallRail integration firing but assigning all calls to default source instead of campaign-level sources.

What we did

Built a complete redirect map covering the remaining 59% of pre-migration URLs and deployed it via the CDN. Rebuilt Vehicle schema across all 487 inventory pages via GTM (no platform vendor dependency). Reconnected the Google Vehicle Listings feed and reverified all field requirements. Rebuilt the GA4 conversion goal architecture and enabled Enhanced Conversions. Reconfigured CallRail with campaign-level source assignment.

What this teaches

Migrations always lose some equity, even with experienced teams. A migration handled by a platform's onboarding team will optimize for launch date, not for SEO continuity. Catching the issues before the cutover ships costs a fraction of remediating them after. Catching them at month 4 is salvageable. Catching them at month 18 is mostly not.
