What happens when a migration is done right versus wrong.

A franchise dealer we have worked with migrated from one major dealer platform to another in late 2024. The migration was managed by the new platform's onboarding team. The dealer was told the migration was complete on launch day. Their organic traffic dropped 47 percent over the next 60 days.

They came to us at month 4. We audited the migration. The redirect map covered 41 percent of pre-migration indexed URLs. Schema was implemented for the parent business but missing on every inventory page. The Google Vehicle Listings feed had been disconnected for the entire migration window. GTM had been migrated but the GA4 conversion goal had not been recreated. Tracking was firing but assigning all calls to a default source instead of the campaign-level sources.

Phase 1 of recovery (months 4 through 5): we built a complete redirect map covering the remaining 59 percent of URLs and deployed it. We rebuilt the missing schema. We reconnected the feed. We rebuilt the conversion goal in GA4 and Enhanced Conversions.

Phase 2 (months 6 through 9): organic recovery to 78 percent of the pre-migration baseline. Some equity was permanently lost because the recrawl window had elapsed.

How long does the engagement typically take?
Six months from kickoff to fully verified handoff. Pre-migration audit takes 2 to 4 weeks. Migration execution depends on the platform vendors but typically 4 to 8 weeks. Post-migration verification runs 90 days. The exact timeline is scoped during the discovery call.
Can you guarantee no organic traffic loss?
No. Migrations always lose some equity even when done well. We can guarantee that the audit will catch the remediable issues before they compound, that the redirect map will cover 100 percent of indexed URLs, that schema will be preserved on the new platform, and that tracking will be verifiably continuous. We cannot guarantee Google's recrawl timing or how aggressively they recover deindexed pages.
What if my new platform vendor refuses to cooperate?
Some vendors cooperate fully. Some drag. Some refuse to deliver against our SOW. We have workarounds for all three cases. Our redirect map can deploy at the CDN layer (Cloudflare) without vendor cooperation. Schema can deploy via Google Tag Manager. Tracking can deploy via GTM. The fixes that genuinely require vendor cooperation are documented in writing so you have leverage with your vendor's account team. We have escalated to vendor leadership on multiple migrations to unblock work.
Do you work with my OEM?
Yes. Some OEMs require dealers to use specific platform vendors and have co-op programs that influence migration timing. We have run migrations under OEM-mandated platforms across several brands. The OEM constraint changes the destination, not our methodology.
What is the difference between the $9,997 tier and the $19,997 tier?
Both include the full project management through cutover. The $9,997 tier ends at the 30-day post-launch verification. The $19,997 tier extends to a 90-day daily monitoring window with retroactive remediation for anything that breaks despite the plan. Most damage shows up in the 60 days after launch, so the longer window is meaningful for high-volume dealers.
Can I see a sample deliverable?
Yes. On the discovery call we walk through a redacted sample pre-migration audit document and a sample 90-day recovery report so you see exactly what you receive.
I am already mid-cutover. Is recovery still possible?
Mid-cutover is the worst time to start because some risks are already locked in, but better than not starting at all. We pull what we can, document what we cannot recover, and minimize ongoing damage. Schedule the discovery call urgently if this is your situation.
I migrated 18 months ago and traffic never came back. Can you help?
Some. The longer ago the migration, the more permanently lost equity becomes. We typically recover 50 to 80 percent of lost organic value when the audit runs within 12 months of migration. Beyond 18 months, expect 30 to 60 percent recovery. The Post-Migration Recovery offering is built for this exact situation.
What about Google Ads during the recovery period?
Pause Smart Bidding for 30 to 60 days post-migration because the conversion data will be unreliable until tracking is fully restored. Switch to Manual CPC or Maximize Clicks during the recovery window. Resume Smart Bidding once Enhanced Conversions are firing and conversion goals are validated. The plan includes specific guidance for your account.
How is this different from what my agency does for migrations?
Most agencies run a basic redirect map. They do not validate schema preservation, indexing recovery, GBP continuity, feed cutover, tracking handoff, programmatic page recovery, or hreflang. We do all eighteen items on the failure list. Some agencies hire us to run the migration audit on their own dealer clients because the agency does not want to look bad doing it themselves.
Can my agency or vendor pay you directly?
Yes. We can invoice the dealer, the agency on the dealer's behalf, or the new platform vendor where they have agreed to fund the migration as part of the onboarding package. Discovery call covers the contracting structure.
What if I am not sure I want to migrate?
We have run pre-decision strategy calls where the outcome was 'do not migrate yet, here is why.' If your platform is working and the migration is being driven by a vendor sales cycle rather than a real business need, we will tell you. The discovery call is free.
